A sane AI video stack (2026): a ladder, not a 12-logo studio

Start with something to say. Add Pictory when you recut a post, Synthesia when you need a presenter, HeyGen when the clip says a name, Runway when the shot has to look directed. Skip the rest until a step is leaking.

01

Pictory

7.6/10

Best for blog-to-video

Turn a blog or script into a decent social video.

Pictory does one job well: it turns a script or URL into a captioned video with stock b-roll and a voice. For teams sitting on a blog archive and a social calendar, that is a real bottleneck-remover.

Best for
Content marketers who need lots of acceptable video, not a film.
Skip if
You have a designer, a real editor, or brand-film standards.

Why it ranks

  • Blog-to-video is genuinely faster than opening Premiere
  • Captions, stock, and voiceover in one pass
  • Good enough for YouTube explainers and LinkedIn native video

Watch-outs

  • Looks like AI video if you do not swap stock and tighten pacing
  • Not a substitute for product shoots or brand films
  • Voiceovers still have that 'explainer energy'

02

Synthesia

8.1/10

Best for avatar training video

Avatar video for training, enablement, and company updates — not a film.

Synthesia leads our video ranking because avatar training and enablement is a real department with a budget, and Synthesia is still the default there. Script, avatar, locales. No camera. No editor. That is a different job from text-to-video for marketers.

Best for
L&D, enablement, and internal comms teams that need a presenter on camera without a studio.
Skip if
You needed to recut a blog into a Reel, or you expected cinematic generation.

Why it ranks

  • The grown-up avatar product: scripts in, localized presenter videos out
  • Custom avatars and translations are why enterprises keep paying
  • Looks like a training video on purpose, which is the job

Watch-outs

  • Uncanny if you try to fake a founder brand film
  • Wrong tool for blog-to-social recuts (that is Pictory)
  • Per-minute economics add up when everyone 'just needs a quick video'

Synthesia

03

HeyGen

8.0/10

Best for personalized video

Personalized avatar video — the prospect's name, in their language.

HeyGen is the video tool we would buy for outbound and lifecycle personalization: a presenter that can say the account's name, in the right language, without a shoot. That is closer to a GTM motion than to a YouTube program.

Best for
Growth and sales teams sending personalized video at a volume a human cannot shoot.
Skip if
You needed generic explainers from a blog URL, or a cinematic generator.

Why it ranks

  • Personalization (name, company, locale) is a first-class motion, not a hack
  • Avatar quality is competitive with Synthesia for public-facing clips
  • API and batch jobs match how growth teams actually work

Watch-outs

  • Personalized spam is still spam — the model will not save a bad offer
  • Not the straightforward blog-to-video tool
  • Avatar uncanny-valley still shows up on a landing-page hero

04

Runway

8.2/10

Best cinematic video generator

Cinematic generation and a timeline — a camera, not a blog-to-video intern.

Runway is the video tool we would hand a creative team that needs a shot. Text or image to motion. A pass on footage you already have. A timeline that is closer to an editor than a storyboard of stock. That is a camera. It is not a blog recut, and it is not an avatar.

Best for
Creative teams that need a directed shot or a gen pass on footage, not a presenter or a recut blog.
Skip if
You needed avatar training, a personalized outbound clip, or 'make this article a Reel.'

Why it ranks

  • The look is still the reason people pay — motion that can hold a campaign still
  • Gen plus a real timeline: inpaint, restyle, Act-One-class performance, not just a prompt box
  • The product other 'AI video' tools get compared to when the job is a shot

Watch-outs

  • Credits disappear. A weekend of iterates is a different bill than the landing page
  • Not Synthesia, not HeyGen, not Pictory. A camera will not train a room or say the account's name
  • Easy to treat a pretty gen as a finished ad. Legal, product accuracy, and a human cut still exist

People search 'AI video stack' after a vendor demoed a studio. The honest 2026 stack is smaller: something worth saying, then one seat per bottleneck you can name. If you cannot name the bottleneck, you are not shopping for a stack. You are shopping for a showreel.

This is a ladder, not a dump. The video ranking is the scored operator table — Synthesia, HeyGen, Pictory, Fliki. The YouTube ranking is the channel desk. Pictory pricing and Synthesia pricing are the plan math. Runway alternatives is the leave-the-camera guide. Read this one if you are trying to not buy five video logos in one quarter — or to add the second one on purpose.

Start here

A script, a post, or tape you already have. Most 'we need an AI video stack' tickets are a writing ticket with extra procurement. ChatGPT Plus is $20 and will outline the module or recut the brief. Then decide whether the output is a captioned explainer, a presenter, a personalized clip, or a directed shot. If you cannot name that artifact, stop. A prettier render will not invent the offer.

Stay on the writing tab until a named leak shows up in a staff meeting: the blog exists and nobody recuts it, L&D cannot put an exec in a studio, outbound needs a face that says the account's name, the hero still has to look directed, or the show is already on disk and the fight is the cut. If none of those are true, another logo will not make Tuesday a channel.

  • Start: a script or a post you would send to a customer — then one video job
  • Do not start: a 12-logo 'AI studio,' a cinematic generator before you have a brief, or avatars because someone said TikTok
  • Honest watch-out: a prettier gen will not invent a calendar, and a stack will not invent an editor

Add the next seat when the bottleneck is named

Add Pictory when the input is a URL you already published

The leak is a post or a script that should become captioned LinkedIn or YouTube, not a film. Treat Pictory like a production assistant. Recut. Swap b-roll. Read the captions. You will pay more than Plus — Professional is about $35 a month billed annually. That is either insulting or obvious. Skip Pictory if you needed a presenter on a training script. Skip it if you thought stock-and-voice was a creative director. Pictory pricing is the plan-by-plan bill. Pictory vs Synthesia is the two-way.

Add Synthesia when the job is a face on a script

The leak is training, enablement, or a company update that cannot put an exec in a studio. Script in, presenter out, locales if you pay for them. Starter is $29 a month (about $18 billed annually) and buys about ten video minutes. Creator is the working self-serve seat. Enterprise is the SSO / SCORM conversation. Skip Synthesia if the input is a blog URL. Skip it if the clip has to say a prospect's name. Synthesia pricing is the minute-meter. Synthesia alternatives is the leave-the-studio guide.

Add HeyGen when the clip has to say that account's name

The leak is personalized video at a volume a human cannot shoot. Name, company, language, batch. Personalized spam is still spam. Skip HeyGen if you needed generic explainers from a URL, or a cinematic generator. HeyGen alternatives if personalization was the fight and the logo is the argument. The video ranking is the scored row.

Add Runway when the shot has to look directed

The leak is a campaign still that has to move, or a gen pass on plates you already shot. Credits are the price. Standard is $12–$15. Pro is the working seat at $28–$35. Max is the daily meter. Skip Runway if the input is a blog. Skip it if nobody will sit with the credits. Runway pricing is the credit math. Runway alternatives is Pika, Kling, and Descript. The video ranking leaves cinematic gen as a different sport on purpose.

Add Descript when the tape already exists

The leak is an edit of a show, a podcast, or a talking head you already recorded. Text-based cut. Not a generator. Skip Descript if you needed to invent motion from a prompt. Descript alternatives if the brand you are leaving is the editor. The YouTube ranking is the channel version of this seat.

Add Fliki only to taste the channel on a creator budget

The leak is 'can we even publish explainer energy' and the card was the objection. Fine to test. Weaker blog-to-video than Pictory. Skip Fliki if you already like Pictory and were shopping a discount. Skip it if you thought cheap stock-and-voice would train a room.

What is not a rung

  • A second generator because the first one felt cheap. Name the job. Runway alternatives is that page.
  • Avatars on a social calendar because someone searched 'best AI video generator.'
  • A cinematic camera as a content program. Runway will not write the weekly post.
  • Meeting bots as a video strategy. Otter is notes. It will not invent the YouTube calendar.
  • Vendor studio theater that storyboards, gens, captions, and reports so you do not have to look.
Most 'we need an AI video stack' tickets are a script ticket, a Pictory ticket, or a Synthesia ticket. The word stack is doing too much work.Aiacent stack guide, 2026

A 2–8 person desk, in one pass

Two people: ChatGPT Plus, then the canvas you already use. Add Pictory if the blog already exists and someone will recut. Add CapCut or Descript if the tape is already on disk. Stop. Fliki only to taste. That is a stack. A slide with twelve studio logos is a directory.

Six to eight people: keep the writer. Add Pictory Professional when recuts are weekly (Team if a second login shares minutes — Pictory pricing). Add Synthesia Creator when enablement is a calendar under 30 minutes; Enterprise when locales and SCORM are the meeting (Synthesia pricing). Add HeyGen only if personalized outbound is a weekly motion someone owns. Add Runway Pro when the art desk can name the shot (Runway pricing). Add Descript when the show is the artifact. The YouTube ranking is the public-channel version of this paragraph. The marketing-stack guide is the campaign version.

Verdict

Do not start from a list of logos. Start from a script or a post. Add Pictory when the recut is the bottleneck. Add Synthesia when the presenter is the bottleneck. Add HeyGen when the name is the bottleneck. Add Runway when the shot is the bottleneck. Add Descript when the tape is the bottleneck. Then read the video ranking if you want the scores in one table, the YouTube ranking if the channel is public, Pictory pricing and Synthesia pricing if the next question is the plan picker, and Runway alternatives if the next logo is the wrong shape.

FAQ

A script or a post first. Then one seat per named leak: Pictory for blog-to-video, Synthesia for a presenter, HeyGen for a personalized clip, Runway for a directed shot, Descript for tape you already have. There is no 12-logo studio OS worth buying first.
